We’ve built a complete path for adopting, governing, and measuring AI responsibly.
Despite it’s designed as one journey, each step also works on its own, and we adapt every engagement to your organization’s needs and resources.
Does this seem a lot or you don’t know where to start?
The Roadmap
Step 1: Prepare & Assess
Understand where you stand
We start by understanding two things at once: your people and your practice. First, we create an honest space where staff can say how they actually work.
Then, we map where AI truly touches your work: the tools leadership may not know about (shadow AI), the places personal or client data is at risk, the outputs no one is checking, and the spots where human judgment needs to stay.
Step 2: Govern & align
Protect what matters
This is about getting the basics right: a clear direction, simple rules everyone understands, and data you can trust.
You walk away with a AI policy and governance framework built with you, clear roles, oversight and escalation paths. A right-sized AI strategy and roadmap, informed by recognized frameworks like the NIST AI RMF and a board and funder-ready framing.
Step 3: Improve & embed
Make AI + people work together
The organizations seeing real results aren’t the ones that automated the most or spent the most. They’re the ones that got the balance right: AI handling what it’s good at, people doing what they do best, the two working in sync rather than in competition. We help you find that balance in the work you already do.
We use our own proven, task-by-task method for balancing AI and people (AWTM, Vivera’s flagship model). A model based in participatory co-design, service design, and process improvement (BABOK-aligned).
Step 4: Evaluate & Learn
Monitor and measure progress
Not knowing what happened is the most expensive mistake of all. Not knowing whether the communities you serve are better off or quietly harmed. Not knowing whether your people are more engaged, or whether you’ve ended up with bored staff already halfway out the door.
The way to avoid all of that starts with watching the whole process closely. But monitoring is only the first step: the real value comes when what you learn turns into something your organization can actually use and keep.
At this stage we use already known Monitoring, Evaluation and Learning (MEL) frameworks.

Understand where you stand
Organizations keep telling us the same thing: AI use across their team is all over the map, and so is how people feel about it. That’s normal given how new this is, but when things shift with no shared direction, it’s worth pausing. AI can be quietly taboo inside an organization, workers worry about being replaced, and leaders end up without a real grasp of what’s happening.
So we start by understanding two things at once: your people and your practice. We create an honest space where staff can say how they actually work, and that same honesty is what makes the map accurate, because the most important AI use is often the kind people won’t disclose to a tool scan.
From there we map where AI truly touches your work: the tools leadership may not know about (shadow AI), the places personal or client data is at risk, the outputs no one is checking, and the spots where human judgment needs to stay. You finish this step with both the team on board and a clear, shared picture of reality
What we take a look at
- People, culture & structure: stakeholder mapping, staff readiness and sentiment, training needs, decision-making lines, and cultural readiness for change
- Process: AI-Human Inventory: workflow and use-case mapping (Vivera method)
- Tools: AI tool and “shadow AI” audit
What you walk away with
- Team-AI Building workshops (Vivera method)
- AI literacy & Responsible AI (RAI) training sessions
- Current-state report, preliminary risk assessment and recommendations map
Protect what matters
Bringing AI in shouldn’t put your organization at risk. Before anything changes on the ground, it’s worth getting the basics right: a clear direction, simple rules everyone understands, and data you can trust. This is the layer that keeps you safe, no wasted spend on the wrong tools, no policy gaps, no surprises in front of your board or funders. Most of it isn’t dramatic. It’s the quiet scaffolding that lets you move forward with confidence instead of worry, and it’s built from your values, not a template.
What you walk away with:
- An AI policy and governance framework, built with you, not a template
- Clear roles, oversight, and escalation paths, so nothing falls through the cracks
- A right-sized AI strategy and roadmap, informed by recognized frameworks like the NIST AI RMF
- Board and funder-ready framing
How we do it:
- Built with your team and your values, so the rules fit how you actually work
- Governance sized to your organization, not enterprise overkill
- Clear on our limits: we get you governance-ready and flag when a lawyer or auditor is needed
Make AI + people work together
This is where AI starts to pay off, and where it’s easy to get wrong. The organizations seeing real results aren’t the ones that automated the most or spent the most. They’re the ones that got the balance right: AI handling what it’s good at, people doing what they do best, the two working in sync rather than in competition. We help you find that balance in the work you already do, gently and without too much disruption, so your team gets more done with less strain, your best people stay and stay sharp, and the tools actually deliver instead of costing you quality, trust or reputation. You don’t need in-house expertise for this. That’s what we bring.
What you walk away with:
- Your team does more with less strain, AI taking the load it’s suited for
- The right work stays in human hands, so quality, judgment, and trust hold
- Your experienced people stay effective, and stay with you
- New ways of working your team helped shape, so they actually stick
How we do it:
- A proven, task-by-task method for balancing AI and people (AWTM, Vivera’s flagship model)
- Participatory co-design, service design, and change support at every step
- Process improvement and clear documentation your team keeps, so you’re never dependent on us (BABOK-aligned)
Monitor and measure progress
Not knowing what happened is the most expensive mistake of all. Not knowing what worked and what didn’t. Not knowing whether the communities you serve are better off or quietly harmed. Not knowing whether your people are more engaged, or whether you’ve ended up with bored, checked-out staff already halfway out the door. The way to avoid all of that starts with watching the whole process closely. But monitoring is only the first step: the real value comes when what you learn turns into something your organization can actually use and keep.
What you walk away with:
- A monitoring and evaluation (M&E) system, with a clear Theory of Change and indicators
- A few board-ready findings: what worked, what didn’t, what to do next
- Learnings your team can act on and keep
How we do it:
- Rigorous M&E design: baselines, impact measurement, and clear logic models
- Human-centered indicators most measurements ignore
- Bilingual and community-rooted, delivered in English and Spanish
Our approach
We get it. Sometimes it feels almost impossible to step away from the day to day. What you do is so important and so urgent that pausing to evaluate and decide how to move forward isn’t just overwhelming, it can feel out of reach. Stretched teams, tight budgets, too many things that could be improved, and now AI on top of all of it, expected to adopt it, do it responsibly, and somehow keep up.
You want to move forward without losing what matters most: your values, your people, the communities you serve. That’s where Vivera comes in. We help you make sense of AI on your own terms, focus on your mission, and build the capacity to keep going, so technology works for the people your organization exists for, not the other way around.
Our principles
Our work is guided by principles that put people first, focus on systems, and make sure every decision is evidence-driven.
